Reading a territory heat map without mistaking quiet for failure

Quiet cells on a pharmaceutical territory map can mean access limits, formulary timing, or simply a representative on leave.

Heat maps look decisive. Red and green cells invite quick judgement. In pharmaceutical sales, a cool cell may reflect hospital access windows, a delayed tender, or a temporary vacancy in the territory roster rather than weak selling.

Annotate heat maps with context flags: leave, access restriction, product supply pause, or new account assignment. Without those flags, leadership meetings drift into blame instead of planning.

We recommend pairing every heat map with a companion table of exceptions. The table forces the presenter to name the story behind the colour. Colour alone is not a narrative.

For multi-brand teams, build separate heat views per priority brand rather than a blended intensity score. Blended scores hide a strong brand carrying a weak one inside the same district.
